3 Value Bombs
1. You don’t need to master AI, you need to know your customer and industry.
2. Your undocumented knowledge is your competitive advantage, capture your instincts, judgment, and decision-making.
3. AI implementation starts with clear thinking, define your goals and processes, then keep humans in the loop.

Today’s Audio MASTERCLASS: Why AI Transformation Starts with Organizational Design, Not Better Technology
[1:38] – Jon shares something he believes about becoming successful that most people disagree with.
- Business owners and entrepreneurs don’t necessarily need to learn AI.
- Chasing rapidly changing AI technology can become a waste of time.
- As AI makes digital products and services easier to create, generic AI knowledge will become increasingly commoditized.
- The real advantage will belong to people with real customers, products, services, and deep expertise.
- Entrepreneurs should focus intensely on understanding their customers and adding more value, then learn how to apply AI to their existing expertise.
[3:23] – Jon tells why the industry is making AI seem more complicated than it really is, and how is that creating anxiety for business owners.
- Traditional technology development required layers of specialists, so the complexity was real and served a purpose.
- AI is causing that complexity to collapse faster than the technology industry can adapt.
- Founders can feel behind because they are exposed to unfamiliar jargon and complexity.
- Business owners already possess one of the most important assets: knowledge of their customers.
- AI can speculate about customers, but it doesn’t possess their specific fears, anxieties, behaviors, and attention patterns.
- Entrepreneurs should spend far more time learning about customers and only enough time learning AI to apply it effectively.
[5:16] – John talks about how his Marine Corps strategy background influenced the way he implement AI for businesses.
- The Marine Corps teaches that no plan survives first contact because circumstances change.
- Instead of relying on scripts, military planning focuses on objectives, constraints, and available assets.
- Plans are war-gamed to identify vulnerabilities before execution.
- Traditional technology development often emphasized execution over thorough planning.
- AI changes that equation because execution can now happen immediately and cheaply.
- The bottleneck becomes thinking: AI will execute exactly what it is told to do.
- He calls his approach constraint-first thinking; define objectives, constraints, and then execution.
[7:33] – Jon talks about the biggest mistake business owners are making when introducing AI today.
- Bolting AI onto undocumented processes: Owners should rethink processes from first principles instead of simply adding AI tools to existing workflows.
- Getting stuck at the application layer: Standalone AI products and chatbots can limit orchestration because they aren’t designed around the nuances of a specific business.
- Failing to define objectives and constraints: Owners often rush into building without documenting what AI should accomplish and what it must never do.
- He encountered these challenges in his own real estate business and ultimately built custom systems after off-the-shelf applications fell short.

[13:18] – Jon talks about what he built to automate his real estate business, and what impact has it had.
- He built two major AI systems: one focused on guests and one focused on the financial side of the business.
- A guest communications and concierge agent handles communications using Jon’s voice and policies.
- A second agent grades the first agent’s conversations, creating an oversight and quality-control layer.
- Escalations through email, SMS, and tasks allow human staff to step in when needed.
- A mobile concierge has access to previous guest conversations and property information, enabling more personalized interactions.
- On the financial side, an AI accountant handles bookkeeping nightly and asks Jon rather than guessing when something is unclear.
- An auditor reviews the accounting work, while additional agents assist with tax preparation and financial decision-making.
- Auditor agents create a safety system where work ultimately funnels back to Jon for approval.
- The goal isn’t to eliminate humans; it’s to remove routine work so humans can focus on meaningful interpersonal opportunities.
- He didn’t need to become an AI expert to build the system. He documented his business first and then built agents to execute those processes.
[17:16] – Jon tells why is his knowledge the real asset, and how can entrepreneurs capture the expertise inside their heads?
- Owners possess valuable intangible knowledge, including how to quote a job, calm an angry customer, or recognize when a deal feels wrong.
- Much of that knowledge is undocumented, making it inaccessible to AI.
- Simply listing steps isn’t enough because important judgment and context are often left out.
- Start with constraints: identify what must never happen and the boundaries the system needs to respect.
- Record yourself performing your work and narrate your decisions, including things you would never do and why.
- Use AI afterward to organize those observations into structured instructions and constraints.
- Your thought process becomes the training material for the agent.
- Many apparent AI limitations are actually failures to fully explain what the human knows or wants.
[20:09] – Jon talks about what entrepreneurs should do over the next 90 days to create real AI business value instead of chasing every new tool.
- Keep the process simple: the building is easy; the thinking is the work.
- Start with customers: Conduct primary research, have real conversations, document what customers value, identify friction, and understand what they would pay more for.
- Document objectives: Define what must be true in the business 12 months from now.
- Document constraints: Think through what could go wrong and what boundaries a digital system must respect.
- Combine processes, value drivers, objectives, and constraints into one comprehensive business outline.
- List potential digital and physical initiatives and use AI to help prioritize them.
- Focus on the highest-value, lowest-cost opportunities first rather than trying to build everything simultaneously.
- Create a phased feature roadmap based on those priorities.
- For the build, Jon uses VS Code with the Claude Code plugin, Anthropic models, and Google Cloud Platform.
- Review every phase of the build rather than assuming AI will get everything right on the first attempt.
- The entrepreneur’s expertise is critical because the owner can guide and refine the AI much faster than an outside developer unfamiliar with the business.
- What once took weeks or months to refine can potentially be reduced to minutes when the owner stays directly involved.
